7 Red Flags When Hiring a DMS Consultant

Red Flag 1: They Recommend a System Before Understanding Your Requirements

If a consultant tells you which DMS to buy in the first meeting — before they've asked about your document volumes, current setup, compliance requirements, or integration needs — that's a serious problem. Either they're recommending the system they always recommend (a sign of bias or limited experience), or they're recommending the system they have a commercial relationship with. Either way, the recommendation is worthless.

Red Flag 2: They Won't Disclose Vendor Relationships

Some consultants earn referral fees, reseller commissions, or implementation bonuses when clients buy certain systems. This is a conflict of interest that must be disclosed. If you ask directly and the answer is evasive — "we have partnerships with several vendors" without specifying whether financial arrangements exist — that's not acceptable. Get a clear answer: do you or your firm earn any form of financial benefit when a client purchases any specific DMS vendor's product?

Red Flag 3: They Can't Provide References

Any legitimate consultant with relevant experience can provide client references. Reluctance to provide references — "our clients prefer confidentiality," "let me check who has given permission" — suggests either limited relevant experience or clients who weren't satisfied. One or two references is minimum; a specialist with a strong track record should be able to provide three or more.

Red Flag 4: Their Proposal Is Vague About What You'll Actually Get

A proposal that says "document management consultancy — requirements definition, vendor selection, and implementation support" for a fixed fee, without defining what's included in each phase, is a risk. You need to know: how many stakeholder interviews? How many vendors shortlisted? What does the recommendation report contain? How many days of implementation oversight? Without this detail, the scope can be interpreted in a way that serves the consultant's convenience rather than your needs.

Red Flag 5: They Underestimate Timelines

Optimistic timelines win business but destroy trust during delivery. If a consultant tells you a 50-person, multi-site implementation with ERP integration will be complete in eight weeks, they're either inexperienced or telling you what you want to hear. Ask them to break down the timeline phase by phase and explain their assumptions. Realistic timelines for equivalent projects are available — compare.

Red Flag 6: They Don't Ask About Change Management

DMS projects fail primarily because of people, not technology. A consultant who focuses entirely on the technical configuration and never asks about user adoption, training, communication planning, or senior sponsorship is missing the most important part of the project. The best technical implementation in the world fails if staff don't use the system.

Red Flag 7: They Have No Professional Indemnity Insurance

Professional consultants carry PI insurance — it covers you if their advice turns out to be wrong and causes you financial loss. A consultant who doesn't carry PI insurance either can't get it (because insurers won't cover them) or doesn't think they need it (which suggests overconfidence or inexperience with professional engagements). Ask for the certificate. It's a reasonable request and any serious consultant will have one ready.
